How to map a process before automating it

Write down what starts the work, what information is needed, and where a person should still decide.

Start with the trigger

What happens that makes this work start? A form is submitted, a quote is sent, a call is missed, a date arrives. If you cannot name the trigger, you are not ready to automate the process.

List the information and the next action

For each step, write what information is needed, where it lives today, and what should happen next. Note the places people copy details from one system into another. Those handoffs are often the real work.

Mark the stops

Decide what should continue automatically, what should wait for missing information, and what must never happen without a person. A useful process map includes the points where the work should stop.
